Turning raw business data into dashboards your whole team can read
Spreadsheets, an off-the-shelf BI tool, or a custom dashboard: an honest comparison of the three real ways to make sense of your data, and when each one is the right call.
Monday morning, three people are looking at three different numbers for the same thing. The warehouse manager has a stock count from his own export. The sales lead has a revenue figure from a pivot table she built last week. Someone in finance has a third version, pulled straight from the accounting system. Nobody is lying, they're just looking at different snapshots of the same messy pile of data. That's usually the moment someone says "we need a dashboard".
Before you build anything, it's worth being honest about which of three routes actually fits your situation. They're not equally good for everyone, and the most expensive option isn't automatically the right one.
Option 1: clean up the spreadsheets you already have
If your data lives in one or two places, an ecommerce platform and an accounting tool, say, a well-built spreadsheet with a clear owner and a fixed weekly export routine will get you further than people expect. One tab per source, one tab that pulls it together, and a rule about who is allowed to change the formulas.
This works well for small teams where one or two people genuinely own the numbers and check them by hand anyway. It falls apart the moment a third or fourth data source joins the mix, or when the person who built the sheet goes on holiday and nobody else understands the formulas.
If that's your situation, you honestly don't need us for this. A cleaner template and a bit of discipline about ownership will solve most of the confusion.
Option 2: an off-the-shelf BI tool
Tools like Power BI, Looker Studio or Metabase connect directly to common data sources and let you build visual dashboards without writing code. For a business running standard systems, a webshop platform, Google Analytics, a mainstream CRM, this is often the sweet spot. Setup is quick, the tool handles a lot of the visual work for you, and you're not tied to any one developer to keep it running.
The trouble starts when your data doesn't fit the mould these tools expect. Older machines logging data in their own format, a homegrown order system, or several databases with different structures all at once, that's where these tools start needing workarounds, plugins and manual patching that quietly turns into its own maintenance job. Licensing per user also adds up once more than a handful of people need access.
This route makes sense when your sources are standard, your team is comfortable poking around in a tool's built-in visuals, and you don't need the dashboard to enforce business-specific logic or permissions.
Option 3: a dashboard built around how you actually work
Sometimes the data genuinely doesn't want to sit in one tool. A production line's PLC data needs combining with order data from a separate system. Different teams need different views, with different access rights, of the same underlying numbers. Or the metric that matters to you, machine uptime weighted against order value, say, doesn't exist as a standard chart in any off-the-shelf tool.
That's when a custom dashboard earns its cost: a proper database pulling data from every source automatically, business logic built around your actual definitions of "on time" or "at risk", and views tailored to what each team needs to see and act on, not a generic template stretched to fit.
It's a bigger upfront investment than the other two options, and it only pays off once you've outgrown them.
- Spreadsheets: cheapest, fine with one or two sources and a small, disciplined team, breaks down fast as more people or systems join in
- Off-the-shelf BI tool: quick to set up and good for standard systems, but starts creaking with unusual sources or custom business logic
- Custom dashboard: fits exactly how your business works and scales with you, but only worth the investment once the simpler options are visibly failing you
The honest recommendation: start with the simplest option that could plausibly work, and only move up when it's actually causing problems, not because it feels more professional. The signs that you've outgrown a spreadsheet or an off-the-shelf tool are pretty clear: someone spends more time preparing the data than reading it, the same number gets reported three different ways, or you're manually stitching together more than a handful of sources every week. That's the point where a custom dashboard stops being a nice-to-have and starts saving real time.
