Machine retrofit or buy new? What actually extends a machine's life
The steel on most production machines outlasts the controls by decades. Here's what actually determines whether a retrofit makes sense, or whether it's time to buy new.
A customer once told us their machine was 'basically dead', because nobody could find the PLC anymore. The steel frame, the motors, the gearbox: all fine, still doing exactly what they were built to do twenty years ago. The problem sat in a grey box on the side, running software nobody supported anymore.
That story repeats itself on a lot of factory floors. Mechanically, machines are built to last decades. Electrically, they age much faster. And once the controls fail, the whole machine looks dead, even though most of it isn't.
What actually wears out first
Bearings, frames, hydraulics and gearboxes are built with a lot of margin. With normal maintenance they run for a long time. Controls don't get the same luxury.
- PLCs and drives get discontinued by manufacturers, sometimes within ten years.
- Spare parts become scarce or absurdly expensive once a model is obsolete.
- Wiring and relays degrade, get patched, and turn into something nobody fully understands anymore.
- Old HMIs become genuinely hard to operate for anyone who wasn't there when it was installed.
- Safety standards move on, and a control system built in the 90s often no longer meets what's expected today.
None of that means the machine is finished. It means the electrical layer needs attention.
What a retrofit actually involves
A retrofit is not a repair, and it's not a full rebuild either. It sits in between. In practice it usually means:
- A new PLC and HMI, matched to what the machine actually needs to do.
- Rewiring the panel, with proper, up to date electrical drawings so the next engineer isn't guessing.
- Replacing worn sensors, contactors and drives with parts that are still in production.
- Updating safety circuits to current standards.
- An on-site engineer during commissioning, so the line is back up the same day, not a week later.
The mechanical parts, frame, motors, tooling, stay exactly as they are, if they're still in good condition. You're not throwing away twenty years of proven, worn-in mechanics because the control cabinet gave up.
Retrofit versus buying new: the real trade-offs
Buying a new machine gives you the newest features and a clean warranty. But it also means a new footprint, new integration with the rest of your line, new training for operators, and often a lead time measured in months, sometimes longer for anything custom.
A retrofit keeps the machine your team already knows how to run. The mechanics have already proven themselves in your specific process, your material, your tolerances. You're not starting from zero, you're fixing the one part that actually failed.
It's also, in most cases, a smaller investment than buying new. That's not a guarantee for every situation, some machines really are past the point where it's worth it, but it's the reason retrofits are worth considering seriously before assuming a full replacement is the only option.
When buying new actually makes more sense
A retrofit isn't always the right call. If the frame itself is worn out, if the machine can't hit the speed or precision your process now needs, or if you're changing your production process enough that the whole machine concept no longer fits, new is usually the better route.
The honest answer depends on the specific machine, and that's exactly what a first conversation and site visit is for.
